Team & Manager Effectiveness Diagnosis

Diagnosing how manager behavior influences engagement, retention risk, and team experience to inform targeted leadership action.

Context

Managers play a critical role in shaping employee experience, engagement, and retention. However, manager effectiveness is often discussed subjectively, without a structured, data-informed view that helps HR and leadership identify where support or intervention is needed.

This case study focuses on assessing manager effectiveness through people data signals rather than individual performance judgments.

Problem

The organization lacked:

  • A consistent way to evaluate manager effectiveness across teams

  • Visibility into how manager-related signals showed up in engagement and attrition data

  • Clear insights to guide leadership development and HR interventions

As a result, manager impact on employee outcomes was difficult to diagnose and address systematically.

Approach & Analysis

A manager effectiveness diagnosis was conducted by:

  • Analyzing engagement and pulse survey responses linked to manager-related themes

  • Reviewing patterns across teams to identify variation in employee experience

  • Comparing signals such as clarity, support, workload balance, and feedback

The analysis focused on identifying patterns and risk areas, not evaluating individual managers.

Outputs

  • Manager-related engagement theme analysis

  • Team-level comparison of experience signals

  • Structured summary highlighting areas of strength and concern

Executive Insights

  • Manager effectiveness varied significantly across teams

  • Certain engagement themes consistently correlated with lower experience scores

  • Early signals of manager-related risk appeared before attrition occurred

Business Impact

This diagnosis enables HR and leadership to:

  • Target manager enablement and coaching efforts

  • Address systemic issues rather than isolated cases

  • Use people data to support leadership development decisions

Tools

  • Google Sheets

  • Self-created engagement & pulse survey dataset
